For HGV operators, the choice between Hire Purchase, Finance Lease and Full-Service Lease (operating lease) is more consequential than for light commercial vehicles. The higher asset values, longer operating lives and maintenance complexity of HGVs make the finance structure a key part of fleet cost management. This guide works through the options with a DAF XF at £120,000.
The Three Structures Explained
Hire Purchase (HP)
You pay a deposit, then fixed monthly payments. At the end of the term you pay a small option-to-purchase fee and own the vehicle outright. The asset appears on your balance sheet and you can claim capital allowances. HP is the most common structure for owner-operators who intend to keep and run vehicles for 5–8+ years. You take the maintenance and residual value risk entirely.
Finance Lease
Fixed monthly payments based on the difference between the purchase price and the residual value assumed at the end of the term. You never own the vehicle but receive the majority of the sale proceeds at end of term. The funder retains residual value risk. Finance Lease can reduce monthly payments compared to HP on the same vehicle, and lease payments are fully tax-deductible. Used by many mid-size fleet operators.
Full-Service (Operating) Lease
You lease the vehicle for a fixed term and mileage. The monthly rental includes a fixed maintenance budget (tyres, servicing, inspections). At the end of the term you return the vehicle. The funder takes residual value and - in a full-service structure - maintenance risk. Monthly cost is higher than a basic Finance Lease but provides budget certainty. Popular with logistics businesses that want to convert fleet ownership to a predictable OpEx cost.
Worked Example - DAF XF 480, £120,000, 5-year term
| Structure | Deposit | Monthly payment | Total paid over 5 years | End-of-term position | Tax treatment |
|---|---|---|---|---|---|
| Hire Purchase (6.5% APR) | £12,000 (10%) | £2,148/mo | £140,880 | Own vehicle outright | Capital allowances |
| Finance Lease (6.5% APR, £25k RV) | £12,000 (10%) | £1,740/mo | £116,400 + proceeds | Return/sell + proceeds | Payments deductible |
| Full-Service Lease (incl. maintenance) | 3 months upfront ~£6,500 | £2,450/mo | £153,500 total | Return vehicle | Payments deductible |
Representative example. Actual payments depend on rate, residual value assumptions and maintenance cost estimates.
Which Structure is Right for Your Operation?
Owner-operators (1–3 trucks)
HP is almost always the right answer. You own the asset, you control maintenance costs, and you can keep the vehicle running beyond the finance term once it is paid off - a significant cost advantage over operators perpetually leasing.
Mid-size fleets (5–20 trucks)
Finance Lease provides useful flexibility. Residual value risk sits with the funder, you receive 95%+ of the sale proceeds at end of term, and off-balance-sheet treatment may suit your accounting requirements. Finance Lease payments are fully deductible.
Large fleets and logistics businesses
Full-Service Lease converts an unpredictable CapEx and maintenance cost to a predictable monthly OpEx. This is increasingly common for supermarket and parcel delivery fleets where uptime guarantees and cost predictability are more valuable than asset ownership.
